Why AI Strategy Starts With Organisational Redesign, Not Technology

Most organisations are approaching AI backwards.
They find a slow, painful part of an existing process, bolt an AI tool onto it, and call it transformation. It feels like progress. Often, it isn't. What if the process shouldn't exist in its current form at all?
That's the question at the centre of the latest episode of Digital for Good, Grade's podcast exploring the ideas, leadership and digital thinking shaping organisations today.
Our guest this episode is Ruth Muller Chief Operating Architect, with 26 years in R&D and marketing leadership across large FMCG companies including Unilever, Suntory and Arnott's, now working across operating model design, workforce planning, strategy-to-execution and AI enablement at a high-growth founder-led company.
Ruth's argument is a simple one, even if it runs against the current: don't ask how to automate the process you already have. Ask what outcome you're actually trying to achieve, and design backwards from there — deciding which mix of digital tools, permanent staff, fractional talent and partners gets you to that outcome fastest.
It's a conversation that runs through several of the tensions we hear from clients constantly. Why does AI make it more important to scope properly up front, not less, now that execution is so fast? Why is risk appetite something to define clearly rather than avoid, if you want to move quickly with confidence? And as decisions get made faster, who actually has the judgement to make them — the most senior person in the room, or the person who genuinely understands the problem?
Ruth and our host and founder, Matt Bachle, also get into one of the more overlooked shifts happening inside organisations right now: the difference between using AI for efficiency — the same output, with fewer people — and using it for productivity, where the same team produces dramatically more. It's a distinction that matters for how people inside an organisation experience AI-led change, not just how it shows up on a balance sheet.
These are the kinds of questions we sit with constantly in our own work with purpose-led organisations navigating AI, digital products and organisational change. We don't think the organisations that get the most out of AI will be the ones with the most advanced tools. We think they'll be the ones willing to redesign how they work.
That's the conversation we wanted to have, and we think it's a genuinely useful one for anyone thinking seriously about what AI means for their organisation right now.
